Je\u0161t\u011b v roce 2010 dosahoval prodej p\u0159es internet pod\u00edlu sotva jedno procento z celkov\u00fdch v\u00fdnos\u016f spole\u010dnosti. V posledn\u00edch deseti letech ale online kan\u00e1l neust\u00e1le rostl a spole\u010dnost tomu pr\u016fb\u011b\u017en\u011b p\u0159izp\u016fsobovala procesy i kapacity. Obdobn\u00fd, zhruba line\u00e1rn\u00ed r\u016fst, by pravd\u011bpodobn\u011b pokra\u010doval i nad\u00e1le. Jen\u017ee p\u0159i\u0161la pandemie covidu-19, a s n\u00ed i skokov\u00e9 zm\u011bny, se kter\u00fdmi nikdo nepo\u010d\u00edtal. \u0158editel NAY pro omnichannel Martin De\u0148\u00e1r vysv\u011btluje, jak se byznys nejv\u011bt\u0161\u00ed slovensk\u00e9 s\u00edt\u011b s elektronikou po pandemii zm\u011bnil a jak j\u00ed novou situaci pomohla zvl\u00e1dnout robotick\u00e1 procesn\u00ed automatizace (RPA).<\/p>\n\n\n\n<p><em><strong>Co se d\u011blo v s\u00edti NAY v b\u0159eznu 2020, kdy\u017e p\u0159i\u0161el n\u00e1hl\u00fd lockdown a v\u0161echny prodejny jste museli ze dne na den zav\u0159\u00edt?<\/strong><\/em><\/p>\n\n\n\n<p>Byl to samoz\u0159ejm\u011b pro v\u0161echny \u0161ok. Z pohledu retailu se uk\u00e1zalo, \u017ee pokud se tradi\u010dn\u00ed kamenn\u00ed maloobchodn\u00edci v uplynul\u00fdch letech p\u0159ipravovali, nap\u0159\u00edklad zav\u00e1d\u011bn\u00edm omnichannel konceptu a zvy\u0161ov\u00e1n\u00edm online prodeje, situace se jich dotkla m\u00e9n\u011b. N\u00e1m v b\u0159eznu b\u011bhem dvou dn\u016f narostl internetov\u00fd prodej skokov\u011b, meziro\u010dn\u011b a\u017e p\u011btin\u00e1sobn\u011b. Pro lep\u0161\u00ed p\u0159edstavu, je to o 50 % v\u00edc, ne\u017e na co jsme zvykl\u00ed v nejvy\u0161\u0161\u00edch sez\u00f3nn\u00edch \u0161pi\u010dk\u00e1ch. Intenzita n\u011bkter\u00fdch proces\u016f v\u0161ak narostla i deseti a\u017e dvacetin\u00e1sobn\u011b.<\/p>\n\n\n\n<p><em><strong>Kter\u00fdch konkr\u00e9tn\u011b?<\/strong><\/em><\/p>\n\n\n\n<p>Nap\u0159\u00edklad objem vratek pen\u011bz p\u0159i ru\u0161en\u00ed objedn\u00e1vek, kter\u00e9 z\u00e1kazn\u00edci zaplatili p\u0159edem elektronicky, se zv\u00fd\u0161il a\u017e dvacetkr\u00e1t. V horizontu dn\u016f jsme museli ud\u011blat \u0159adu administrativn\u00edch zm\u011bn, pos\u00edlit nebo p\u0159esunout kapacity a p\u0159e\u0161kolit lid\u00ed. Rychle jsme ale p\u0159i\u0161li na to, \u017ee to dlouhodob\u011b nesta\u010d\u00ed, i proto, \u017ee podobn\u00e9 situace se v budoucnu m\u016f\u017eou opakovat.<\/p>\n\n\n\n<p><em><strong>To se nakonec i potvrdilo. Jak jste se dopracovali k my\u0161lence zautomatizovat n\u011bkter\u00e9 procesy pomoc\u00ed softwarov\u00fdch robot\u016f?<\/strong><\/em><\/p>\n\n\n\n<p>Nebylo to pro n\u00e1s \u00fapln\u011b nov\u00e9 t\u00e9ma. Nad robotizac\u00ed administrativn\u00edch \u010dinnost\u00ed jsme p\u0159em\u00fd\u0161leli u\u017e p\u00e1r let. V\u011bnovali jsme se ale jin\u00fdm projekt\u016fm, kter\u00e9 jsme pova\u017eovali za nal\u00e9hav\u011bj\u0161\u00ed. D\u0159\u00edve nebo pozd\u011bji bychom se tedy touto cestou vydali, ale ud\u00e1losti z b\u0159ezna rozhodov\u00e1n\u00ed urychlily. Cel\u00fd e-commerce sektor se v digitalizaci a automatizaci posunul za 3 m\u011bs\u00edce n\u011bkam, kam by jinak postupoval 3 roky.<\/p>\n\n\n\n<p><em><strong>Jak jste si vyb\u00edrali dodavatele softwarov\u00fdch robot\u016f?<\/strong><\/em><\/p>\n\n\n\n<p>Ji\u017e del\u0161\u00ed dobu jsem v oblasti RPA v\u011bd\u011bl o firm\u011b UiPath, kter\u00e1 platformu pro robotickou automatizaci proces\u016f vyv\u00edj\u00ed. Kontaktovali jsme je, ale proto\u017ee implementace ned\u011blaj\u00ed, doporu\u010dili n\u00e1m sv\u00e9ho partnera pro slovensk\u00fd a \u010desk\u00fd trh, firmu Soitron.<\/p>\n\n\n\n<p><em><strong>Jak jste vyb\u00edrali prvn\u00ed procesy pro automatizaci?<\/strong><\/em><\/p>\n\n\n\n<p>Na za\u010d\u00e1tku jsme si vytipovali a\u017e 20 proces\u016f, ze kter\u00fdch jsme n\u011bkolik vybrali pro pilotn\u00ed projekt. Hlavn\u00ed krit\u00e9ria byla, abychom mohli automatizaci rychle zav\u00e9st a dos\u00e1hli rychl\u00fdch p\u0159\u00ednos\u016f v podob\u011b odstran\u011bn\u00ed \u00fazk\u00fdch m\u00edst, zv\u00fd\u0161en\u00ed efektivity nebo \u00faspory pen\u011bz. Asistoval n\u00e1m p\u0159i tom i Soitron, kter\u00fd m\u00e1 zku\u0161enosti z automatizace u jin\u00fdch maloobchodn\u00edch s\u00edt\u00ed.<\/p>\n\n\n\n<p><strong><em>Kter\u00fd proces jste automatizovali jako prvn\u00ed?<\/em><\/strong><\/p>\n\n\n\n<p>Prvn\u00ed bylo zpracov\u00e1n\u00ed vratek u p\u0159edem zaplacen\u00fdch objedn\u00e1vek, kter\u00e9 z\u00e1kazn\u00edci zru\u0161\u00ed. Nejen proto, \u017ee lid\u00e9 v\u00edc nakupuj\u00ed p\u0159es internet a plat\u00ed bezhotovostn\u011b, tak\u017ee mus\u00edme d\u011blat vratky mnohem \u010dast\u011bji. D\u00edky automatizaci tohoto procesu jsme si z\u00e1rove\u0148 mohli ov\u011b\u0159it, jestli RPA zvl\u00e1dne propojen\u00ed na\u0161ich r\u016fzn\u00fdch intern\u00edch syst\u00e9m\u016f a spolupr\u00e1ci s r\u016fzn\u00fdmi bankami. Jako druh\u00e9 jsme automatizovali ov\u011b\u0159ov\u00e1n\u00ed dostupnosti zbo\u017e\u00ed k objedn\u00e1n\u00ed, kter\u00e9 n\u00e1m vysko\u010dilo na asi \u0161estin\u00e1sobek p\u016fvodn\u00edho objemu. Zaveden\u00edm softwarov\u00e9ho robota jsme n\u00e1kup\u010d\u00ed zbavili nejrutinn\u011bj\u0161\u00edch \u010dinnost\u00ed a umo\u017enili jim v\u011bnovat se pr\u00e1ci s vy\u0161\u0161\u00ed p\u0159idanou hodnotou, jako jsou jedn\u00e1n\u00ed s dodavateli nebo vyhled\u00e1v\u00e1n\u00ed n\u00e1hradn\u00edch dodavatel\u016f.<\/p>\n\n\n\n<p><em><strong>Jak dlouho trvala automatizace prvn\u00edch proces\u016f?<\/strong><\/em><\/p>\n\n\n\n<p>Na Soitron jsme doslova vybalili, \u017ee m\u00e1me m\u00e1lo \u010dasu a pot\u0159ebujeme rychle dos\u00e1hnout m\u011b\u0159iteln\u00fdch v\u00fdsledk\u016f. Na\u0161t\u011bst\u00ed jde o stejn\u011b agiln\u00ed firmu, jakou jsme my, tak\u017ee od prvn\u00edho kontaktu p\u0159es workshop a pops\u00e1n\u00ed procesu a\u017e po re\u00e1ln\u00fd v\u00fdsledek ub\u011bhlo pouh\u00fdch \u0161est t\u00fddn\u016f. Kdy\u017e jsme se o\u0165ukali, pokra\u010dovali jsme d\u00e1l a automatizovali jsme i dal\u0161\u00ed procesy, nap\u0159\u00edklad zpracov\u00e1n\u00ed faktur nebo proces na HR odd\u011blen\u00ed.<\/p>\n\n\n\n<p><em><strong>Co jste pro zaveden\u00ed RPA museli ud\u011blat na va\u0161\u00ed stran\u011b?<\/strong><\/em><\/p>\n\n\n\n<p>Ze strany z\u00e1kazn\u00edka je asi nejd\u016fle\u017eit\u011bj\u0161\u00ed dobr\u00e1 znalost procesu a schopnost dob\u0159e ho popsat, v\u010detn\u011b n\u00e1vaznost\u00ed na firemn\u00ed informa\u010dn\u00ed syst\u00e9my. To jsme na\u0161t\u011bst\u00ed dok\u00e1zali, a proto jsme prvn\u00ed procesy zvl\u00e1dli na robotizaci p\u0159ipravit velmi rychle. Soitron je pak b\u011bhem n\u011bkolika t\u00fddn\u016f zautomatizoval.<\/p>\n\n\n\n<p><em><strong>Co bylo z va\u0161eho pohledu nejproblemati\u010dt\u011bj\u0161\u00ed?<\/strong><\/em><\/p>\n\n\n\n<p>Trochu slo\u017eit\u011b se rodil popis m\u00e9n\u011b strukturovan\u00fdch a zmapovan\u00fdch proces\u016f, nap\u0159\u00edklad v HR oblasti, ale zvl\u00e1dli jsme popsat i ty.<\/p>\n\n\n\n<p><strong><em>Jak jste s dosavadn\u00edmi v\u00fdsledky zaveden\u00ed RPA spokojen\u00ed?<\/em><\/strong><\/p>\n\n\n\n<p>Stru\u010dn\u011b \u0159e\u010deno, o\u010dek\u00e1v\u00e1n\u00ed byla spln\u011bna a v n\u011bkter\u00fdch p\u0159\u00edpadech i p\u0159ekro\u010dena. Poda\u0159ilo se n\u00e1m nejen zv\u00fd\u0161it efektivitu, ale i spokojenost zam\u011bstnanc\u016f, kter\u00fdm jsme ulevili od monot\u00f3nn\u00edch \u00fakol\u016f a d\u00e1v\u00e1me jim prostor na kreativn\u011bj\u0161\u00ed \u010dinnosti. To bylo pro m\u011b asi nejhodnotn\u011bj\u0161\u00ed zji\u0161t\u011bn\u00ed, proto\u017ee spokojenost zejm\u00e9na mlad\u0161\u00edch generac\u00ed zam\u011bstnanc\u016f z\u00e1vis\u00ed na tom, aby pr\u00e1ce nebyla rutinn\u00ed. Vedle toho jsme sn\u00ed\u017eili chybovost a eliminovali rizika vypl\u00fdvaj\u00edc\u00ed z administrativn\u00edch chyb, proto\u017ee kdy\u017e dob\u0159e nastav\u00edte proces, po automatizaci softwarov\u00fdm robotem je chybovost nulov\u00e1.<\/p>\n\n\n\n<p><em><strong>Dok\u00e1\u017eete pomoc\u00ed RPA ovlivnit i z\u00e1kaznickou zku\u0161enost?<\/strong><\/em><\/p>\n\n\n\n<p>Ur\u010dit\u011b, robotizace p\u0159isp\u00edv\u00e1 k budov\u00e1n\u00ed vztah\u016f se z\u00e1kazn\u00edky. Pokud jim dok\u00e1\u017eeme rychleji vr\u00e1tit platbu nebo pomoct s vy\u0159\u00edzen\u00edm reklamace, prohlubujeme s nimi vztahy a podporujeme jejich loajalitu.<\/p>\n\n\n\n<p><em><strong>Jak\u00e1 je u v\u00e1s n\u00e1vratnost investic do RPA?<\/strong><\/em><\/p>\n\n\n\n<p>N\u00e1vratnost teprve budeme vyhodnocovat, ale pl\u00e1n je dos\u00e1hnout j\u00ed nejpozd\u011bji do t\u0159\u00ed let, u n\u011bkter\u00fdch proces\u016f i rychleji. P\u0159edpokl\u00e1d\u00e1m, \u017ee se na\u0161e p\u0159edstava napln\u00ed. Nap\u0159\u00edklad robotizace procesu ov\u011b\u0159ov\u00e1n\u00ed dostupnosti zbo\u017e\u00ed n\u00e1m u\u0161et\u0159\u00ed m\u011bs\u00ed\u010dn\u011b ekvivalent pracovn\u00ed doby osmi zam\u011bstnanc\u016f s pln\u00fdm \u00favazkem, tak\u017ee v tomto p\u0159\u00edpad\u011b o\u010dek\u00e1v\u00e1m n\u00e1vratnost do roka.<\/p>\n\n\n\n<p><em><strong>Jak\u00e9 m\u00e1te s robotizac\u00ed pl\u00e1ny do budoucna?<\/strong><\/em><\/p>\n\n\n\n<p>Ur\u010dit\u011b budeme postupn\u011b hledat dal\u0161\u00ed vhodn\u00e9 procesy, u kter\u00fdch si softwarov\u00fdm robotem m\u016f\u017eeme pomoct. Dosavadn\u00ed automatizace m\u011bla lidem z r\u016fzn\u00fdch odd\u011blen\u00ed uk\u00e1zat, co RPA dok\u00e1\u017ee, jak\u00fd m\u016f\u017ee m\u00edt v\u00fdznam i pro jejich pr\u00e1ci a \u017ee se j\u00ed nen\u00ed t\u0159eba b\u00e1t. Cht\u011bli jsme je i inspirovat, aby byli aktivn\u00ed a sami p\u0159ich\u00e1zeli s n\u00e1pady, kde by n\u00e1m softwarov\u00e9 roboty mohly b\u00fdt u\u017eite\u010dn\u00e9.\n<\/p>\n\n\n\n<p><em><strong>Co byste poradil jin\u00fdm mana\u017eer\u016fm, kte\u0159\u00ed uva\u017euj\u00ed o zaveden\u00ed RPA?<\/strong><\/em><\/p>\n\n\n\n<p>Aby neztr\u00e1celi zbyte\u010dn\u011b \u010das.
